Not All Effort Is Equal

The uncomfortable truth: “work harder” is rarely the lever that matters.

Effort is not a single variable. It’s a collection of choices—what you do, when you do it, and what you’re optimising for. Some choices compound. Others cancel. Most land in the middle: useful, but capped.

The orders-of-magnitude effect

Some actions outperform others not by 10%, not by 2×—by orders of magnitude. That gap shows up when:

  • The action changes your information (you learn the real constraint sooner)
  • The action changes your leverage (you reach more people / more probability paths)
  • The action changes your system (you reduce waste across many future efforts)

Other actions mainly change your energy. You feel productive. The world barely moves.

How asymmetry hides in plain sight

Most people behave like this:

  1. Pick a goal
  2. Assume the work to reach it is a proportional translation of effort
  3. Spend months iterating locally

Asymmetry behaves differently:

  • One action creates a new regime.
  • The same goal becomes easier, because the constraint shifts.
  • Your next actions suddenly have multiplicative effects.

A quick diagnostic: what kind of effort is this?

Not every task deserves the same psychological or strategic weight. You can roughly bucket actions into three types:

  1. Local optimisation (improves the current thing)
  2. System leverage (improves how many future attempts you can run)
  3. Constraint revelation (identifies the real bottleneck fast)

Only buckets 2 and 3 regularly produce the “orders of magnitude” outcome.

The selection problem: choosing the few actions that matter

Here’s the operational challenge: you can’t do everything. And “everything” isn’t even a stable set—your attention drifts to what feels busy.

So you need a method to decide which actions get priority.

The smallest test beats the perfect plan

Asymmetry tends to favour early reality checks. Not because you “love uncertainty,” but because most serious bottlenecks are not visible from inside your current effort.

A small test can:

  • confirm that your approach works
  • expose a mismatch in assumptions
  • show whether the bottleneck is internal (capability) or external (demand, distribution, timing)

And the earlier you know, the more your future effort compounds.

Where asymmetry comes from (mentally)

You don’t need a grand theory. You just need to recognise common sources of leverage:

  • Distribution leverage: one decision that changes who sees your work
  • Network leverage: one collaboration that expands your reachable surface area
  • Quality leverage: one standard that prevents rework across many outputs
  • Focus leverage: one constraint chosen intentionally, rather than accidentally
  • Speed leverage: one workflow that turns weeks into days

Don’t treat this as philosophy. Use it as a filter for your next sprint.
